漫咖啡的思維方式

　　在星巴克、太平洋、COSTA等知名咖啡連鎖轟炸出來的快捷式咖啡消費中，這個由韓國人創立的咖啡品牌似乎在尋找另一種生存之道，一種以環境和用戶體驗爲主導的慢生活、軟競爭力。

　　賣的不僅是咖啡

　　此前，辛子相在京經營着一家叫“愛江山”的韓國餐廳。之所以轉型開咖啡店，辛子相稱要追溯到出差上海在上島咖啡的一次經歷。“上島咖啡可提供寬敞的卡座，客人可在裏邊打牌、玩遊戲等”，這讓辛子相頗有感觸：咖啡店不一定要像星巴克、COSTA那樣打小資牌。

　　目前咖啡市場每年以18%-20%的速度擴容，有着敏銳商業嗅覺的辛子相發現，市場不缺好咖啡，但缺可讓消費者坐下來慢慢聊天的咖啡店。意識到這個機會點後，辛子相用兩年考察各種各樣的咖啡廳，最終將格調定在自然和浪漫上。

　　爲強調自然的感覺，辛子相將樹“移”到了咖啡店裏，甚至連牆面都大膽地用紅磚作裝飾，簡潔的摺疊木椅，高靠背法式單人沙發，美國西部風格軟椅，高腳原木酒吧凳，這種看似“混搭”的風格在辛子相看來都是爲“自然”而有意爲之。

　　爲了強化自然的感覺，寬敞的空間必不可少。“漫咖啡的門店一般要400-500平方。”辛子相表示。記者瞭解到，與星巴克等一張桌子最多三四個人圍坐不同，漫咖啡有些桌子甚至有一張單人牀大小，可讓一家老少圍桌而坐。

　　漫咖啡在製造着自己的“不同”。與星巴克等咖啡連鎖點單後要站着等不同，他們會給提供一隻小熊，消費者只需坐下把完一會小熊坐等食物送上。另外辛子相還將“廚房”移到了門內，在門店現做鬆餅、三明治，這在其他咖啡店並不多見。從事餐飲業多年的辛子相深知：消費者對新鮮食物的喜好要高於工廠標準化生產好的食物。

　　這樣風格的咖啡店很少，部分門店一度炙手可熱到需要排隊等位。“保證食物的高質量是最基礎的，我們核心的競爭力在於能給消費者提供一個他們想要的舒適環境。”辛子相表示。記者瞭解到，目前漫咖啡已開出36家店，若算上正在裝修的門店，門店已超60家。

　　36家門店盈利的“祕密”

　　兩年60餘家店對新品牌來說已很驚人，但商戰中除講規模，更以利潤論英雄。“目前36家門店都是盈利的。”據辛子相透露，每間門店前期投入約200萬。不過其回本速度也很驚人。“36家店，一半1年內回收了所有成本，而另外的店則是兩年內。”辛子相透露。

　　在這種盈利能力背後，除了獨特環境，漫咖啡選擇了一些有別於競爭對手的策略。在星巴克、太平洋等門店，咖啡是主角。但漫咖啡，其咖啡價格雖然和星巴克旗鼓相當，但一份三明治能賣35元，一份巧克力鬆餅能賣38元，這無疑可以拉高客單價。“由於獨特的裝修風格，這裏的消費羣比星巴克等更廣泛。若在週六日，你會發現門店內有不少老人、小孩組成的家庭客，這在快捷式咖啡店很少見。”

　　現在辛子相在謀劃一個更大的蛋糕。“我的目標是兩年內要在一二線城市擴張到200家以上，其中約30%的門店爲直營店。”辛子相表示。在餐飲業，選址甚至能決定品牌的生死。星巴克有強大的品牌背書，太平洋咖啡背後則華潤，漫咖啡這個新丁卻無這樣的“靠山”。爲此，辛子相希望借合作商之“力”，找到更好的地段選址。“縱觀我們目前這些合作商的背景，有來自百貨店、流通運輸、房地產開發等領域。”

　　不過在業界人士看來，一個新品牌如此快速地擴張有點冒險。對此辛子相認爲，漫咖啡採取直營+合作的模式擴張，漫咖啡佔門店股權的25%-35%，合作商佔65%-75%，這保證了每間店鋪的品質。

　　“沒有一個企業能百分百全能，未來漫咖啡各方面都還要升級。”按照辛子相的規劃，面積寬敞的店鋪未來可考慮做成供顧客辦沙龍的複合文化館，店內一角，可設置提供美甲服務和禮品包裝服務的櫃檯等。南都記者黃麗嫦

　　咖啡消費已進入細分時代

　　長久以來，咖啡文化及其盈利模式都存在歐美兩種路徑的分歧。法國爲代表的歐式咖啡店講究個性、品質，以星巴克爲代表的美式咖啡店，則以快捷便利見長，並在過去的10年時間內快速複製，並佔領日本、中國等亞洲市場。

　　但隨着網絡的衝擊，體驗式的消費再次成爲商家關注的重點，快生活、快節奏中開始細分出慢生活的市場。而隨着消費市場的細分，咖啡文化及店鋪的運營模式面臨“二次變革”。

　　南都記者就此與中國特許經營第一網創始人、中國政法大學特許經營研究中心常務副主任李維華展開對話：

　　南都記者：中國咖啡連鎖的運營有什麼模式?

　　李維華：目前行業將運營模式分爲“小咖啡”和“大咖啡”兩種，前者以咖啡爲主，星巴克是代表，後者除了咖啡，會提供茶、飲料等，甚至會有盒飯、蓋飯、麪條產品，以上島咖啡等爲代表。

　　南都記者：目前咖啡對大部分中國人來說還是舶來品，是否後一種模式更具有競爭力?漫咖啡這種以舒適的環境爲主導的模式是否有延展性?

　　李維華：兩種模式各有生存空間。漫咖啡應屬於大咖啡模式。判斷一種模式成功與否，主要看其是否能迎合其核心消費羣的需求，畢竟當前咖啡的消費已進入細分時代。但任何一種模式能否成功，消費定位、產品、服務、環境、價格甚至是門店選址等都要考慮。

　　南都記者：現在各大咖啡連鎖都在加速跑馬圈地，如何調整才能更好地在競爭中生存?

　　李維華：這要求各品牌不斷根據自己的核心消費羣調整。比如你的核心消費羣是小資，門店的風格就要現代時尚;如想吸引家庭消費，則要強調溫馨;若走高端路線，門店風格上就要講究品位。(來源: 南方都市報)
